When no current is supplied to the NPN then it is off so JFET's gate is at 0v (it must be 0 (or < diode drop) or it contradicts JFET hence it's drain is at 0 too), turning it on fully.
When current to NPN then JFET reversed biased
Missed it?
Aslo, the diode with the PNP is just to protect the transistor?
